Whether employees are in the office down the hall, across town or halfway around the world, there are three key issues managers must focus on to effectively manage a remote workforce: connection, alignment and accountability.

Connection: There are relationships and bonds managers must make with their employees. This is more difficult in remote environments. The best remote leaders are true company evangelists. They need to be pro-company kind of people if they want evangelism to spread across a phone line, video conference or email.

Alignment: It’s up to managers to ensure everybody is reading off the same page; that they’re focusing on the right things. How to type faster

In order to be able to support yourself full-time writing articles, you will have to get to the point where you can write almost 2 articles per hour. You will always be able to find materials for writing, even if you can always create 2 per hour, which is equivalent to a $ 10/hour. When you start bringing in higher-paid work, you can increase this rate even higher. It is not uncommon for a person to earn $ 15, $ 20 or more for each hour worked as a freelance writer with only a few months of experience. The key is speed, but you have to keep your writing high quality or else you will not be able to proceed to higher paid jobs.

Create an outline

The best way to write speeds the pace to break the article into sections. Outline of yourself so that you can refer to it as fast as you can type. This eliminates the need to stop and search after each paragraph. The outline below is an example:

Introduction

Main idea 1

Intro/go to main idea 1

What is this?

How does it work?

Why important?

Conclusion the main idea 1

Main idea 2

..

..

Main idea 3

..

..

Conclusion

~ fin ~

That's all. Keep it simple.

Research

Do all the research in the beginning when you create the outline, write comments for each title. Objective 3-4 notes. This gives you a sense of introduction, 3-5 body sentences and sentience conclusion within each paragraph. You can also type all sentience based off your notes, the idea in your own words. This allows you to write faster, it looks more natural than just reformat it. Spend 5 minutes research and create the outline.

Don't stop

Type the body of the article first. Keep writing. Don't stop. Do not edit. I don't think. Each thought when you made your outline. Ever stop doing any of these things, it slows down you. You will be able to correct your mistakes much faster if you do it in one sweep. 5 minutes in the search as well as your typing speed puts us in about 15-20 minutes per article.

Introduction and conclusion

After that, it's time to write your introduction. "I didn't think to do this first?" type provided that you know what you wrote about. To state the obvious, much easier to view article and topics to you after you've written them. Then, write your conclusion. In conclusion, you will only need to summarize the article, highlight some important points, and if possible, include your call to action. Try to touch on at least one point of each paragraph, and you can write your conclusion.

Check

We are now 20-25 minutes in and it's time to edit. Read the article aloud to yourself. If you write multiple articles, it would be a good idea to start the article and then go back and edit the first post. Time away from article will treat some of "blindness grammar" can we get sometimes. If you don't do it, that's fine.

Add a title, the format of the article and you are done. 30 minutes, is half way to a decent wage.

Cannot write any quick, slow as I type!

Occur ...

If you type slow, you can try to handwriting recognition program. Most people use "Dragon Naturally Speaking". Buy a decent microphone, set up the program and you're ready to go.

* Note: USB microphones tend to work on more than one line at the microphones.

You are supposed to be able to talk of the type 2 times faster than typing. Only downside is the edits. It does fairly well, but you will have to spend more time in the editing process.

Q: Hi Elise, thanks for making the time to chat. You’ve been on the road for 6 weeks. How has Hiring for Attitude played into your schedule?

Elise: I just came from a workshop that was built around building systems for small business owners to increase profitability. One hot topic was whether you should hire for attitude or aptitude. As I listened to the discourse I found it  interesting that even with all the smart people in the room, most people were strongly siding with one position or another. I finally said, “Why not hire for both?” And then, of course, went on to explain that while skills are important, even the greatest skills set in the world is not going to result in a successful hire if the person has the wrong attitude for the company culture.

Q: How is Hiring for Attitude helping your clients?

Elise: Right now there are a lot of veterinarians looking for positions. Two or three years ago it took six months to a year to fill an open position, but today there’s an overload of unsolicited applications being sent. And many of my clients, whether they’re the business owner or the practice manager, really struggle to find the right person for the job; someone that really fits the culture of the practice. Being able to tell my clients, “These are your Brown Shorts” (the key attitudes that define an organization’s culture) and then to help them build a hiring process around those Brown Shorts, including how the job ad gets written, has worked miracles. Q: Rewriting job ads that recruit for attitude is a really fun and effective part of the Hiring for Attitude process. What have been your experiences with Brown Shorts job ads?

You see over and over the same things written like: “practice quality medicine” or “deliver great customer service.”  It’s the same exact thing the practice down the road is saying. For example, some clinics are very high volume. Great customer service in this environment looks very different than great customer service in a high touch, low-volume clinic. For too many of them, they’ve attended some lecture where they heard, “Great customer service means you look the customer in the eye and chit chat with them about their kids and get them comfortable.” But you don’t want that kind of customer service in a high-volume clinic where you want to get customers into the exam room fast but without making them feel rushed or slighted. You can’t just recruit for “great customer service” and expect to find the right candidates. You have to recruit for what you are really looking for. And that comes down to attitude.

How Can Managers Maximize their Middle Performers?

A Q&A with Leadership IQ CEO Mark Murphy

Q: How can managers maximize their middle performers?

MM: First I want to dispel one giant misunderstanding about what maximizing middle performers really means. Because too often when I talk on this topic, managers push back and say, “I don’t want to mess with my middle performers. If we have too many superstars the organization won’t be able to handle it.”

Here’s the thing, performance has two dimensions: skills and attitude. A high performer is somebody who has great skills and great attitude. High Performers are your go-to employees; the folks who can go all day long and carry the ball over the goal line (pick your cliché). At the other end of the spectrum are low performers. And low performers can present in a few different ways. Some low performers have poor skills and a lousy attitude while others have great skills and a lousy attitude and still other low performers have a great attitude, but they lack in the skills department.

And then there are the middle performers, and these employees are a notch down from your high performers; they have good skills and adequate attitude. And when we talk about maximizing middle performers, we’re not talking about turning good, solid employees into prima donnas with fantastic skills. That would be going in the reverse: turning middle performers into low performers with great skills and a lousy attitude. What we are talking about is accentuating all the positive things middle performers already do (from both a skills and an attitude point of view) and building on that. We want to help our middle performers unleash and maximize their full potential. And that may put them into the high performing category, or it may just move them slightly along in the middle performing territory, or it may just make them more fulfilled in the middle performing territory. But at no point are we ever suggesting that we’re going to take a middle performer who’s got good skills and good attitude and turn them into a low performer who’s got great skills and a lousy attitude.

Q: Given all that, what is the key to maximizing middle performers?

MM: Managers must know how to diagnose effectively what kind of middle performer they have. For example: is this somebody who doesn’t have the confidence in themselves to reach higher potential? Or is this person lacking the directives they need? Or does this person see the cost of being a high performer as a price that’s too high to pay?  Those are just three of the types of middle performers you may be dealing with.

Once you diagnose your middle performers and you understand why they’re not maximizing their own potential, it becomes fairly easy to get them to that next level. So the challenge is in really understanding what kind of middle performer you’re dealing with. And you can’t look at 70% or 80% of your workforce and think they’re an amorphous mass; that all your middle performers are exactly the same. They’re not all the same. They are all very different from each other.

The first thing is to have a conversation with middle performers. Leadership IQ teaches a five-step conversation that will be part of our live webinar Turning Middle Performers Into Stars. Basically, it’s a pretty casual one-on-one meeting that starts by letting middle performers know they’re doing a good job, but that we think they have more potential. We want this to be a conversation our middle performers are comfortable having so they remain open to hearing our feedback.

Next step is to move into some questions that assess what kind of middle performer this is. For example, if you want to learn if this is a middle performer who lacks the confidence to reach higher potential, you might ask, “I just told you I see untapped potential in you. Do you agree with me on that? Do you see that same potential in yourself?”  If the employee says, “Yes, I do” then okay, great, we can assess that it is something other than confidence holding this person back and we move on and probe to find out what that is. And if they say “No,” we want to immediately ask, “Do you mind if I ask you why? Can you tell me more about that? Can you help me understand a little bit, what do you see, what don’t you see? What are the issues?”

The goal of this conversation is to help middle performers flesh things out and discover why they don’t see the same potential in themselves. It might be due to life history in which case you might hear, “I was never a high performer in anything.” Or it could be environmental where you hear, “I just don’t feel comfortable that I’m at the same level as our high performers. They seem to have so many more skills and degrees than I have.” These are two pretty common answers managers hear, but you may hear something radically different. You’ve got to get them talking and these are the kinds of questions that will help you do that.

This is part 2 of 10 Ways to Earn Online Part 1. In this article, we will finish up our list of 10 common ways people earn money on the internet. Again, we will keep this basic so if you are an experienced internet marketer, you may want to divert your eyes. If you are new to the IM game, I hope these articles will give you a good idea of the endless possibilities when you are working in this field.

Now let us get back to our list.

6) Sell on ClickBank.com

Like Amazon as we discussed in the last post, Clickbank also offers a large amount of products that you can sell. The advantage Clickbank has over Amazon is that they offer higher commission. Usually up to 50% and sometimes even higher than that. The downside is that people are less likely to make purchases from a vendor that they are not familiar with like such as Clickbank. There are many other sites like Clickbank. We call these sites “affiliate networks”. If Clickbank doesn’t have the product that you’re looking for, you will most likely find it on one of these other affiliate networks. In 2003, Jeremy Palmer was able to make close to $1 million by placing affiliate products on his site from vendors such as Clickbank.

7) Sell on eBay

eBay has been around for a while. The basic concept is that you can place any item up for auction and the highest bidder will win the item. eBay is better suited for selling items that you have on hand. You can look through Craigslist.com and stop garage sales to find cheap items and resell them at a higher price on eBay. As you work on this method, it would be a good idea to focus on a particular niche. Ideally, you should be able to become a sort of expert in this niche which will allow you to identify bargain buys more often and more accurately. Familiarizing yourself with your niche will allow you to resell more products and a better margin and drive your profits up.

8) Create a Gig on Fiverr.com

Fiverr.com is a site where people offer to do almost anything for five dollars. For example, you can make money by creating video reviews, dressing up as a rabbit and anything in between. Think about what services you can offer and created a few gigs on the site. The good thing about Fiverr is the traffic the site has. There are sellers on that site with thousands of orders completed. The bad news is it is flooded with people offering their services. To really succeed on Fiverr, you should try to come up with a unique service that you can provide, people need and no one else is offering.

9) Make Videos on YouTube

After Google, YouTube is the second most visited search engine on the Internet. You can start earning passive income by creating videos and uploading them to your channel. Once you start to get viewers, you can place ads on your videos and can profit off of that for as long as they remain up and get views. You can go to Animoto.com and create great looking videos quickly, for free.

10) Google AdWords

If you don’t want to go through the trouble of trying to rank your site in Google, you can skip it entirely and use Google AdWords instead. Try to think of the service or product you can provide and make a nice sales page for it. Once you do that, you can purchase ad space for particular keywords so that people will be able to find your webpage.

There we have it. That is just 10 ways in which you can earn passive income online but there are many more. Try a few of these methods out yourself. See what you like and don’t like. See what works for you and what doesn’t. Once you find something that is profitable, add some twists and scale up to maximize your profits.

How To Write For AdSense – Viewer Retention

How do I construct an AdSense page? How do I write the article? How do I place the ads? How do I increase my AdSense earnings?!?!

Well, there is a lot to it. More than what I can cover in a single post but fear not, we will cover all of it in time.

When you are writing or requesting content with the idea of monetizing it with AdSense, there are a few tricks that you should do in order to improve your earnings. In this article, we will go over some of those tricks. We are going to focus on the article itself and not the placement, type or size of the ads. Don’t get me wrong, that is very important as well, but we don’t want to overlook how to structure the content.

First, we will talk about viewer retention (visitor retention/reader retention ect…).

You should want the readers to remain somewhat engaged in your content. You don’t want to answer all of their questions, otherwise they will not have any reason to click on the ads, but you don’t want them to take one look and leave either.

There are a few things you can do to grab the readers attention, at least for a few seconds, and that is the goal. If the content is poor, if it is structured poorly or the site looks crappy, they will be gone in a second. There is just too much information on the internet for them to waste their time on an uninspiring site.

Small Paragraphs

First, you should to split your article into small paragraphs. 2-4 sentences is perfect. I did this throughout this article to show you. You don’t have to have 15 subheadings in your article, you can simply split larger paragraphs into several smaller ones. This makes the content very easy to read and digest.

The reader is more likely to read a 3 sentience paragraph over a full page block of text or a 12 sentience paragraph. If they see a large block of text, they are more likely to loose interest and leave. Once they read that small 3 sentience portion of the article, they will be more likely to read the rest. This keeps them on your page longer and increases the chance that they click on an ad. =More Money!

You will also want to grab their attention as quickly as you can. Make the title big. Make the headings stand out. Keep them focused and to the point. You can even use different font colors if it works (Beware: This could come off as tacky). Don’t give the reader a chance to leave the page without them knowing the title and sub topics of the article.

Images
Use images to make your page more attractive. Insert relevant but interesting images that will encourage the visitor to give it a second look. It is also be a good idea to place the images close by to your sub headers. Within a half second, the reader should notice images and headings that intrigue.

Video
Many people prefer watching videos over reading content. The video doesn’t have to explain the entire article, but just it’s presence can get them to stay and have an impact on you earnings.

“This page sucks! Too many words!”…”Wait, let’s see what this video is before I do”…”This video sucks too! arg!”

The video can suck, it just has to be there. Even though our angry reader left angry, the video still got him to stay on our page 10, 20, 30 seconds longer. That is a win for us. Again, the longer they stay, the more clicks are made.

You may also want to consider setting the video to auto play. I wouldn’t recommend that across the board since auto play videos can get quite annoying, but you can experiment with it on and off. sometimes it works well, other times it doesn’t.

Length of the Article
Keep the article around 400-600 words. Long enough so that you can get across some relevant information and have enough space for your AdSense and AdSense manipulation (a future article), but not too long. Any longer and it will turn the reader off in the same way giant blocks of text do.

If you have 1,000+ words to deal with, I would suggest that you write a second introduction/conclusion and break it up into two 600 word articles. If you can help it though, keep your articles compact (a little shorter than this one).

That is how you write an AdSense article. There are other factors to keep in mind like verbiage and placement, which you can look forward to learning about in the near future.

Create beautiful free videos with Animoto

This article will show you how to make high quality videos in just few minutes. When you are finished with this article, you'll have all the training you need to create professional videos for free. To do this, we're going to use a site called Animoto.com.

What is animoto?

Animoto video template site. Basically, you can choose one of their video templates, adding pictures and videos and text and produce pretty good looking video.

To get started, go to Animoto.com and create an account. Don't worry, it's completely free. I'm going to follow along with you and create contracting and basement remodeling video of our friend placebo, Frank Murray. Mr. Murray looking glamorous way to show his work and we have just the thing for him.

Once you have created your account, click "create" in the upper-right corner of the page. This will take you to the page styles, and themes. This is where you will choose your video template. With a free membership, you will have access to all templates except Pro which exclusive (not many). You will be able to switch you later so don't worry too much. A look at a few previews and pick one that you like.  For example, I am going to use a simple.

Click the "make a video 30 seconds for free", and will hit the video-editing interface. Grab a few photos. You can either grab some from Google images or upload your own. We should be able to fit around 8-10 photos in total.

Upload your pictures, and start playing around with the interface. See what looks nice and what doesn't. You can also add text to photos or slides of your full-text. To the right, you can see at my final edit.

After that, you will need to add some music. You can upload your own or choose from a very limited in animoto. I chose "I want you" by John garrison.

* Note: music made in animoto is safe to use with their videos

Add music, rearrange images and add any text you are about to end. Click "Preview", and add a title/product. When you are happy with the final product, click the "products".

Get rid of email lists with skrabibox part 1

Today we will learn how to get rid of an unlimited amount of emails from models using skrabibox. Before we continue, you need to know that there are laws of ICANN to combat email spam that require you to use opt-in lists, and provide a way for people on your list you can unsubscribe from your emails. If you're thinking email marketing, make sure you understand the tools and proceed at your own risk.

So the first thing we'll need to target location. The grand designs for this. You want to end up with a huge list of URLs that might contain e-mail messages. In this step, we're going to be looking for the large model contains a numerical URL structure, or a large forum contains URL structure keywords.

Keyword-URL structure

If you are from a forum that contains URL structure keywords, they are going to head over to dispose of mower to box. First, open Notepad and enter the following

Inurl: Site.com/ForumName/SubForum/...%% kW

Basically, you're going to want to enter the entire URL until it begins to change. A look at a few different forum threads, and is part of the URL. Take that and add it to your inurl: function. To make a space and add as many related keywords if you possibly can. Use keywords that are likely to come in this form. For example, it is difficult to use a keyword such as

Baseball

Strike

Field status

Yankees

And so on ...

* Note: you can use the keyword suggestion tool found at skrabibox for this.

Add all of these keywords in the skrabibox Harvester framework.

Now, we will use the merge function to combine our keyword list URL. Click the button "M" at the top right of the skrabibox and you should end up with a long list with your URL function, attach keywords. Verify custom footprint and start skimming.

* Note: you will have uninstall Google for this to make sure that agents download and testing.

When you're done, you should have a large amount of URLs. Save this list.

Numerical URL structure

Before we go further, I want to show you how to capture all the Web pages of a form which uses a numerical URL structure. What I mean by this is the model that uses thread your oils such as

Site.com/ForumName/SubForum/15465138

Site.com/ForumName/SubForum/15467548

This is an ideal situation because it will be able to extract every single thread URL in the Forum. To do this, first you have to open Excel. Define a set of numbers in the URL and create in Excel.

When you do this, use a small as possible. If you look at these two areas above, we just want to focus on the last four or five digits of the URL. Anything else either likely no old two to fit.

Enter the lowest number in the range at cell A1. In B1, enter = A1 + 1

Copy and paste B1 down the column until you have the desired amount of numbers.

Enter "shared" part of the URL and paste it into everyone through column 2.

Enter = A1 & B1 in cell C1

Paste down the column C1.

Now you have a list of URLs that will be used to extract emails from skrabibox.

In both cases, we have our URLs. Tomorrow, we will learn how to get rid of e-mail messages from our URL list with skrabibox.

Create Beautiful Videos for Free with Animoto

This article is going to show you how to make high quality videos in a few minutes. By the time you are finished with this article, you will have all the training you need to create professional videos for free. To do this, we are going to use a site called Animoto.com.

What is Animoto?

Animoto is a custom video template site. Basically, you can choose one of their video templates, add your photos, videos and text and produce a pretty good looking video.

To get started, go to Animoto.com and create an account. Don’t worry, it is completely free. I am going to follow along with you and create a contracting and basement remodeling video for our imaginary friend, Frank Murray. Mr. Murray is looking for a flashy way to show off his work and we have just the thing for him.

Once you create your account, click “create” on the upper right corner of the page. This will take you to the style and themes page. This is where you will choose your video template. With a free membership, you will have access to all of the templates except for the Pro exclusive ones (which aren’t many). You will be able to switch you theme later so don’t worry too much. Look at a few previews and pick one out that you like.  For our example, I am going to use the Simplicity theme.

Click “make a 30-second video for free” and you will arrive at the video editing interface. Grab a few images. You can either grab some from Google images or upload your own. We should be able to fit in around 8-10 images in total.

Upload your images and start playing around with the interface. See what looks nice and what doesn’t. You can also add text to your images or full slides of text. To the right, you can see a look at my final edits.

Next, you will want to add some music. You can upload your own or choose from Animoto’s very limited collection. I chose “I Want You” by John Garrison.

Add the music, reorder the images and add any text and you are just about finished already. Click “preview” and add a title/producer. When you are happy with the final product, click “produce”.

Get rid of email lists with skrabibox part 2

Today, shows you how to scrape or create URLs for all threads in the Forum. In this article, we will explain how to use URLs to extract emails. Mentioned this in the last article, but I would like to remind you once again that you should inform ICANN walls before diving into email marketing. Anyway, let's get to it.

Going forward, you're going to use a lot of bandwidth, but we are not cancel so Google doesn't necessarily need agents. You want, you can use either the proxies, but it's not necessary here.

Go to your settings and adjust the time-out settings from your email harvester to 90. This will ensure that you get a lot of emails as you possibly can through the first round. Alternatively, you can set a lower timeout setting to make multiple runs through the list of your URL. Either way is fine, just want to make sure that we are careful lists the URL we have so we don't miss any emails.

You may also need to change the maximum number of threads allowed email grabber on your e-mail grabber. This depends on your connection speed. Once you have an email list, save it to your Notepad and you are ready.

A few observations:

* If you are satisfied with the results, you may be a good idea to riskrabi the URL a second time. If you do this, download both lists to the harvester and use the remove duplicates function.

* May be worth the effort to get rid of e-mail messages in the area. Officials and as such can provide you, and cause some trouble so avoid them. To do this, open your list in Notepad, use the find/replace function to edit, and the keywords that will be used in an e-mail message.

For example:

The list of "baseballforums.com", we replace "@baseballforums .com" with anything. That will change all of the "Bobtheadmin@baseballforums.com" to "bobethidmin". When you go to send your emails, it will show as invalid "bobethidmin" and will not be sent and receive email Steveluvsbaseball123@Gmail.com.

He finished cancelling our email. If you can find success, you can scrape the emails from other forums using this method as well.  When you can cancel these lists, understand the ICANN laws and be very careful!

Amazon is one of the most popular affiliate networks, and for good reason. I don't want to say it's the "best"; this is a very subjective term. It really depends on the niche you are targeting and how wide you want to or are able to promote products. If you are upgrading in small and specific niche, you may be better off with another network because of the high commissions. If you own a site authority in a special place or manage properties see the large amount of traffic, affiliate network in the Amazon may be the best option. In this article, we'll look at a few of the advantages and disadvantages when an Amazon.

They have everything

This is self explanatory. They have a wide range of pretty much anything you can think of. As an affiliate, this gives you more flexibility than any other Foundation can provide.

How to Make your own Blog Network

After the Panda and Penguin updates by Google, having high quality tier 1 links is more important than ever. Many IM’ers are turning to hand made and high quality web 2.0's for their tier 1 links. Basically, giving Google what it expects to see from a natural backlink profile, but in a unnatural way.

In this article, we will talk about how to create a safe and effective blog network that you can use for your first tier of backlinks to your money site.

Hand make them

The main thing you will want to do is make them look natural. Make them by hand, add some personality to each one, change the background etc… Mimic what a natural blog would look like.

Do not interlink them

This is how blog networks go down. If Google spots one of these sites and sees all of the other blogs which it links to, Google can devalue or de-index your entire network at once. Don’t interlink each web 2.0 so this does not happen to you.

No footprints

Do not leave any way for someone to trace one blog to another. Use different names, different domains, different emails, different everything. If you have as little as one common word or phrase on each blog, that information can be used to uncover your network.

Don’t tell or sell to anyone

Keep this network to yourself. If you sell it to anyone, you run the risk of your network being discovered.

Linking to your site

Of course, send backlinks to your site(s), that is the entire point of this network. When you do, though, keep the links to under 30%. Vary the anchor text and links to your home page and inner pages as well. This keeps everything natural.

Add link-less posts

Not every post will have a link on a normal blog. Mimic this for your blogs as well. Add some well spun content to your blogs and leave them link-less. Google won’t suspect a thing.

Link to others within your niche

Link to other sites so it looks natural but don’t link to your competitors. Normally, it is a good idea to link to authority sites that you are not planning to out rank within your niche. If my niche is “1980's Chicago WhiteSox players”, it is fine to link out to the authority sites ESPN.com and MLB.com.

Add stupid posts

Any blogger is going to have worthless posts from time to time. Add a 50 word “be back in a week post” or go off topic once in a while. Again, for the sake of creating a natural looking blog.

5 articles and then 1 per month

To begin, add 5 well written posts with 2-3 pointing to your site. After the first month, add at least 1 per 30 days so Google knows the blog is still active. This will help with the authority of each blog down the road.

Build backlinks

Build good links to these web 2.0 sites. Since you will be doing all of this manually, you will not be able to count on a volume of backlinks. We are aiming for quality, not quantity. So treat your tier 1 blogs with care. Make a strong linking structure that backs them up and raises their PR. You can even go as far as to make new web 2.0's to backlink them (don’t forget, no interlinking). Since we are on tier 2 now, it is okay to use well spun and readable articles on these 2nd tier properties.

There you have it. The main points are to build them manually, leave no footprints, use quality content and build good backlinks to them.

One Question to Assess How You Manage Change

Imagine you’re the new CEO of ChocoBot Inc., the world’s largest maker of edible jewelry…

That’s right, edible jewelry, as in candy bracelets, chocolate watches and gummy brooches. And right now you’re in a sticky situation. You’ve got to motivate your middle managers to support a new, and necessary, change initiative. You’re speaking at the quarterly management meeting next week and all 300 middle managers will be in attendance. Neither ChocoBot nor these managers have much experience with change; they’re in a very stable and protected industry.

Which of the following two choices most closely represents how you would direct that speech?

A: Stay away from anything that might scare these managers and instead focus only on the positive aspects. Otherwise you run the risk of terrifying them and chasing away the best ones. This could trigger a negativity virus that spreads to the frontline employees causing a stampede. Not only will that kill off any change efforts, it could destroy your career. Besides, if your pitch is good enough, you won’t have to worry about whether this change effort is seen as necessary because people will already be bought in.

B: You’ve got to explain the risks of doing nothing and how this change effort is as critical to everyone’s continued existence as is breathing. These managers need to understand that if they don’t change; their survival and the organization’s survival could be jeopardized. You believe strongly that they have all the talent and skills to meet these challenges, and you will certainly communicate that message, but there can be no confusion about the seriousness of the challenge. Your fear isn’t that you’ll be seen as too negative, it’s that complacency will destroy the change.

It’s the same kind of hard decision leaders around the globe are faced with every day. The correct answer is B. This is the action 100% Leaders take as it delivers the right level of challenge employees need to make the leap during big, scary change initiatives. Employee buy-in to change is easy when things are dire (like in a turnaround situation where change feels urgent and necessary). But when employees get too comfortable and believe that everything in the organization is good, they get complacent with the status quo. That’s when you hear protests to change that sound like this: “But we’re already doing great, there’s no need to change.” Without a reason “why” the change has to happen, most people view change as a potentially threatening disruption to the status quo (and if the status quo were that bad, people would have left it already).

100% Leaders force people up off their proverbial comfortable chairs and into the scary unknown. But no change initiative can succeed without at least 70% support from the workforce. A pretty big deal considering that a Harvard study found that 70% of change efforts fail and a Leadership IQ study found the #1 reason CEO’s get fired is mismanaging change.

Selling change to gain 70% support is an ongoing process; you can’t just send out a memo and be done with it. Leaders have three options:

Option #1: Start a Fire: Make the current state uncomfortable to create a sense of urgency. (Emotionally difficult to do, most leaders avoid Option #1. Failure to start a fire is the biggest reason why most change initiatives fail).

Option #2: Make a Better Future: Paint a compelling picture of what’s ahead so people want to go there.

Option #3: Build a Bridge: Provide clear transitional details so people overcome the fear that they won’t be able to succeed in the new change environment.

The best results come from a combination of all three options, and that’s what we see evidenced in choice B in the test above. And once 100% Leaders get the 70% support, they make a formal break and close the door on how things were done in the past. This eliminates making the change appear optional and risking damaging the support of the people who made the change.

100% Leaders do things differently; that’s why they’re so successful. They aren’t afraid to stray from “what everyone else is doing.” Anyone can learn to be a 100% Leader, but right now, there are a lot more leaders who are Intimidators, Avoiders and Appeasers than there are 100% Leaders.
